The client was embarking on a multi- year program to replace its legacy mainframe platforms that support its core educational grants mission.
The client had previously struggled with transformational technology efforts and needed program management support to ensure a successful implementation. Additionally, they required assistance with capturing, rationalizing, and documenting legacy business processes with a focus on balancing process optimization with the need to get to market on an aggressive schedule.
Project Description
Further Advisory provided process analysis, technical architecture and program management support in the design, implementation, and testing of a new Grants Administration platform. The 2-year initiative involved a deep understanding and documentation of the current state business and technology landscape, and development of future state process, data, and peripheral integration requirements. Additionally, Further provided overall program and project management support, as well as driving change management and communications efforts.
Outcomes Delivered
- Process Capture & Optimization. Worked with business SMEs and implementation partner to capture process requirements across dozens of individual grants programs and developed optimized future state requirements
- Platform & Enterprise Architecture. Worked with agency IT staff to develop future state platform environment architecture across the core platform and peripheral system integrations while ensuring alignment with overall agency enterprise architecture
- Data Mapping, Migration, and Retention. Developed data requirements to support future state business processes, as well as defining a data management/syncing process during the 12-month staged go live
- Change & Stakeholder Management. Developed and executed on a change management plan to communicate with and provide training to hundreds of internal and thousands of external stakeholders across dozens of disparate grants programs and partner agencies
