The Challenge
The client was in the midst of a multi-year, workforce management platform modernization effort impacting 32,000 employees across the entire organization. Go-live of payroll and other modules had been delayed, increasing total cost and decreasing leadership confidence.
The implementation had complexities, e.g., the client has hundreds of legal entities, with employees often working across more than one; some employees in the field didn’t have email addresses or smart phones; and some divisions had different processes and systems they were changing from.
Project Description
After a rapid assessment of change management needs of the organization, along with an evaluation of their existing change management efforts, Further Advisory delivered a pragmatic recommendation to effectively prepare the organization for the impending changes and new capabilities in the platform.
Following the assessment, Further Advisory took over leadership of the Organizational Change Management team and executed the refined change plan through the balance of the program, which included getting to go-live and support post-go-live.
Outcomes Delivered
- Change Management Plan that was achievable with the time and resources available to ensure readiness across the organization.
- Change Network Workshops with People Leaders and other key roles to provide program updates and spotlight a new capability coming with the new system. Each session was followed up with a recording, talking points, and FAQs to ensure leaders were prepared to support their teams, and they continued up to the go-live date.
- On-going Communication, Training and Support Resources by establishing a SharePoint site and program email alias for employees to learn more about the coming changes and reach out with questions. All training developed was delivered and recorded for on-going support.
- Steering Committee updates with Sponsors held weekly to report progress and any issues addressed; change management mitigation identified when system challenges arose.
- Post Go-Live Q&A Sessions held with employees to ensure teams felt supported post go-live and this provided a forum to ensure FAQs remained updated.
